Building an outbound engine for a SaaS company entering the US

The situation

The company had built a strong business selling compliance software to Indian mid-sized companies. US prospects had started finding it on their own, and the founders wanted to turn that trickle into a real motion. Their first attempt, a contractor sending high-volume cold email, produced a burned domain and almost no meetings.

The brief

Build a repeatable outbound and partnership motion for the US mid-market, with a pipeline target for the first two quarters, without damaging the brand in a market where the company was still unknown.

What we did

We recommended hiring two complementary people rather than one: a business development manager with experience selling to US buyers, and a GTM engineer who could build and run the systems behind outreach. Both came from our vetted network and were hired within a few weeks.

  • Positioning before volume. The BDM ran twelve interviews with US compliance leads. The result was a sharper ideal customer profile and a message built around the buyer's audit anxiety, not the product's feature list.
  • Signal-based account lists. Instead of buying a list, the GTM engineer built one from signals: companies hiring compliance roles, recent funding and relevant regulatory deadlines.
  • AI research, human judgement. An enrichment waterfall and an AI research agent drafted account notes and first lines. The BDM reviewed every message before it went out.
  • Deliverability done properly. Separate sending domains, SPF, DKIM and DMARC, warm-up and strict volume limits, with compliance checks for US outreach rules.
  • A weekly experiment cadence. Three sequences tested against each other, one change at a time, reviewed every Friday against meetings booked, not open rates.

How it went

Reply rates were modest in the first month and improved steadily as the messaging sharpened. Meetings became qualified opportunities at a much higher rate than the earlier high-volume attempt, because the list was smaller and better. Within two quarters the company had signed its first US customers and had a pipeline it could forecast. A channel partnership with a US compliance consultancy, which the BDM opened in month three, became a second source of opportunities.

  • Talk to buyers before you email them. Positioning fixes more than volume ever will.
  • Hire the strategist and the systems builder together. Either one alone stalls.
  • Keep a human in the loop on every AI-written message until the quality is proven, and probably after.
